This is the final module of the AI course. You have covered foundations (data, models, training, evaluation), applied techniques (NLP, computer vision, deployment, fine-tuning), and practice strategy (system design, scaling, agents, reinforcement learning, emerging capabilities, and safety). This capstone integrates everything into a single enterprise strategy exercise that mirrors real-world AI adoption decisions.
This capstone is not a toy exercise. Every constraint described above is drawn from real enterprise AI adoption challenges. The legacy systems, the regulatory requirements, the organisational politics, and the budget pressure are all standard. The skills you have built across 23 modules, from understanding neural network architectures to evaluating safety frameworks, all apply here. Strategy is where technical knowledge meets business reality.
With the learning outcomes established, this module begins by examining assessing organisational readiness in depth.
Before selecting AI use cases, you need to understand what each business unit can actually absorb. Organisational readiness has four dimensions:
A readiness assessment prevents the common failure mode of starting with the most technically exciting use case rather than the one most likely to succeed given actual constraints.
With an understanding of assessing organisational readiness in place, the discussion can now turn to prioritising use cases: the impact-feasibility matrix, which builds directly on these foundations.
With five business units and dozens of potential AI applications, you need a structured way to prioritise. The impact-feasibility matrix scores each use case on two dimensions: business impact (revenue, cost savings, risk reduction, customer experience) and implementation feasibility (data availability, technical complexity, regulatory burden, timeline).
For Meridian, the analysis reveals distinct clusters:
Quick wins (high feasibility, moderate impact): customer operations chatbot for routine inquiries. Data exists (FAQ logs, call transcripts), the cloud infrastructure is in place, and pre-trained language models can be fine-tuned quickly. ROI is clear: each deflected call saves £4-7.
Strategic bets (moderate feasibility, high impact): compliance document analysis. Regulatory reports, policy documents, and audit trails could be processed by NLP models, saving hundreds of analyst hours. But the data is sensitive, the on-premises infrastructure is limited, and the FCA requires explainability. This needs careful planning.
Foundations (high feasibility, foundational impact): building a unified data platform that cleans and integrates data across business units. This enables every future AI initiative but delivers no direct business value in the short term. It is essential but hard to sell to a board that wants quick results.
Avoid for now (low feasibility, any impact): replacing the legacy COBOL core banking system with AI-native architecture. The impact would be transformative, but the cost, timeline, and risk are far beyond the £2M budget and 18-month window.

This observation is consistently validated in practice. The technical challenge of building an AI model is often smaller than the organisational challenge of integrating it into existing workflows, training staff to use it, and maintaining it over time.

The technology decisions for Meridian must balance three forces: the CEO's demand for quick wins, the CTO's demand for a solid foundation, and the budget constraint of £2M.
Build vs buy: for the customer operations chatbot, buying a pre-built solution (fine-tuned GPT-4 or Claude via API) delivers faster than training a custom model. The cost is API charges rather than infrastructure. For the compliance use case, regulatory requirements may mandate on-premises deployment, which means hosting an open-source model (Llama, Mistral) on Meridian's own servers.
Model selection: the evaluation framework from Module 5 applies. For the chatbot, you measure customer satisfaction, resolution rate, and escalation rate. For compliance document analysis, you measure precision and recall on regulatory clause extraction, with recall weighted higher because missing a regulatory requirement has severe consequences.
MLOps and monitoring: every deployed model needs a monitoring pipeline that tracks input drift (are the questions customers ask changing?), output quality (are responses still accurate?), and operational metrics (latency, cost per query). Module 18 on scaling and cost provides the framework. A model that works at launch but degrades over six months is a liability, not an asset.

Most successful enterprise AI adoptions start with a specific, well-scoped use case that delivers measurable business value within 3-6 months. The platform comes later, as a generalisation of what worked for the first few use cases. Starting with platform-first approaches frequently results in expensive infrastructure that nobody uses because it was not shaped by real requirements. Start with a use case. Let the platform emerge from successful delivery.

Meridian operates in a regulated industry. The FCA requires that automated decisions affecting customers be explainable, fair, and auditable. This is not optional. The governance framework must address:
Model risk management: every model deployed in production needs a model card documenting its intended use, training data, evaluation results, limitations, and known failure modes. The wealth management team's existing vendor model should be subjected to this process. If the vendor cannot provide evaluation data, that is a red flag.
Fairness and bias: retail banking models that influence credit decisions must be tested for disparate impact across protected characteristics (age, gender, ethnicity). The evaluation methods from Module 5 (precision, recall, F1 per subgroup) apply directly. A model that performs well overall but poorly for a specific demographic group is not acceptable.
Human oversight: the FCA's expectation is that a human can review and override any automated decision. This means building human-in-the-loop workflows where the model makes a recommendation and a human approves, rejects, or modifies it. The compliance use case naturally fits this pattern: the model identifies relevant regulatory clauses, and an analyst verifies the findings.
Incident response: what happens when a model produces a harmful output? The governance framework needs a clear escalation path, rollback procedures, and communication protocols. The safety evaluation approaches from Module 23 inform the monitoring and incident detection strategy.

Establish the governance framework, model risk policy, and AI ethics review board. Estimated cost: £350K (chatbot deployment £80K, data platform £200K, governance setup £70K).
Months 4-9: Scale and second use case. Expand the chatbot based on initial performance data. Begin the compliance document analysis pilot with an on-premises open-source model. Audit the wealth management vendor model using the evaluation framework. Upskill 10 staff across business units in AI literacy. Estimated cost: £650K.
Months 10-18: Strategic deployment. Roll out compliance analysis to full production if the pilot succeeds.
